Valve passing after hydrotest: why new lines leak

Commissioning leakage needs confirmation before cleaning or repair.

The short answer

A valve passing after hydrotest may have construction debris across its seats, incomplete travel or damage from contaminated test water. Temporary test arrangements can also create a false leakage indication. Confirm the leak path before cleaning, sealing or opening the valve.

First separate a seat leak from the test arrangement

A failed hydrotest does not automatically prove damaged valve seats. The test setup, trapped pressure and temporary instruments can mislead.

Pressure may change as water temperature settles or trapped air compresses. Bypasses, vents, check valves and connected branches can provide another path.

Check the line-up, instrument range, calibration status and stable test conditions. Confirm the valve reached its true closed position rather than trusting the indicator alone.

Then repeat the approved seat or sectional test using the specified acceptance basis. Screening signs identify where to look, but only the controlled test establishes the result.

Why new and rebuilt lines can leak

Common causes include construction debris, incomplete closure and seat damage. Test arrangement faults, wrong stops, storage damage and assembly errors can also matter.

  1. Construction debris. Weld residue, blasting material, scale and dirt can collect at the sealing faces during fabrication and flushing.
  2. Contaminated test water. Suspended solids can move through the valve and mark soft seats or polished metal surfaces.
  3. Incomplete travel. Temporary operators, wrong stops or poor actuator settings may leave the closure short of its seat.
  4. Storage and handling damage. Moisture, corrosion, uncovered ends or impact during installation may affect sealing parts before commissioning.
  5. Initial servicing not completed. Some valve designs need OEM-defined lubricant or sealant preparation. The required product and amount depend on that design.

Changing leakage after controlled cycling can suggest moving debris. It does not prove the seat is undamaged.

Use a commissioning response in stages

Preserve the original test record before doing corrective work. Record pressure, temperature, valve position, hold condition and observed leakage.

  1. Verify instruments, line-up and true valve travel.
  2. Flush the line where the commissioning plan permits, then inspect removed material.
  3. Cycle the valve only with operations approval and within its normal travel.
  4. Repeat the same approved test under stable conditions.
  5. Escalate to cleaning, sealing or internal inspection based on the confirmed result.

Do not cycle against an unsafe differential pressure or unknown obstruction. Stop if torque rises, travel becomes uneven or the process response changes unexpectedly.

Cleaning and sealant need design gates

Before recommending injection, confirm four gates. The valve must have suitable fittings in good condition. Its design and service must suit injection.

OEM guidance applies, and operations must permit the work. Commissioning documents should also define whether treatment affects acceptance or warranty evidence.

Use compatible cleaner or sealant in controlled amounts within all ratings. Watch pressure response and uptake. Stop on rapid pressure rise, fitting leakage, no uptake or an unexpected valve response.

Cleaner may remove residue. Sealant may restore sealing across light seat damage in suitable designs. Neither route repairs cracked parts, severe cuts or incorrect assembly.

Retest before the line enters service

Repeat the approved closure test after any flush or treatment. Use the same acceptance basis unless the commissioning authority approves a change.

Record the as-left result and any product introduced. Keep failed and successful tests together so the final decision remains traceable.

If leakage persists, stop treating the test as a cleaning issue. Isolate and inspect the valve, or replace it before service when the fault cannot be accepted.
